The Performance Max channel report shows how one Performance Max campaign uses Google Search, Search partners, Display, YouTube, Discover, Gmail and Maps. It makes channel-level cost, interactions, attributed conversions, conversion value, trends and technical restrictions visible. This new view is valuable, but it is not a league table for channels. A high average ROAS does not prove that the next euro will create the greatest additional impact there. A conversion shown in one channel row proves neither an isolated causal contribution nor the customer's complete journey. Low delivery does not automatically mean that a channel is broken. Performance Max optimises in real time at campaign level; the report describes the allocation produced under the selected goals, data and constraints.
The working tool in this guide is called the PMax channel findings sheet for SMEs. It connects two observation windows of equal length with the conversion goal, data maturity, status, cost, goal contribution, counter-evidence, decision and review date. An anomaly therefore becomes a testable hypothesis before it becomes a change. Only four decision types are allowed: fix a technical problem, add a missing prerequisite, test one variable or deliberately continue observing.
Record the channel, segment, period, cost and goal contribution before making a judgement.

Where to find the Performance Max channel report
Access, downloads and the available data history
The official Google guide to the Performance Max channel report describes the report as a transparency and diagnostic tool for a campaign's overall performance. Open the relevant Performance Max campaign in Google Ads, then go to Insights and reports in the campaign menu and select Channel performance. The interface consists of a performance summary, a Channels-to-Goals view and a channel distribution table. Check the campaign ID, goal and date range before using a download.
The date range can include only periods after 6 June 2025. Comparing the report directly with an older PMax period is therefore not possible inside this view. Select a period in which the campaign was actually active and contains enough mature conversions for the intended decision. For repeatable analysis, download the table and store the account name, campaign ID, time zone, currency, selected segments and export date with the file.
Account-level downloads and bulk reports make it easier to compare several campaigns, but they do not change the proper unit of analysis. Do not blend campaigns with different goals, conversion actions, currencies or value logic into one average metric. The PMax channel findings sheet remains campaign-specific. Only after that may consistently defined findings be consolidated at account level without mixing methodologically incompatible rows into one deceptively precise figure.
The report shows attributed contributions and delivery conditions. It proves neither incrementality nor causality, and it cannot replace a controlled test, CRM quality data or a commercial profit-and-loss assessment.
Read the report's three layers in the correct order
From campaign result to individual channel diagnosis
Begin with the performance summary. Review total campaign cost, conversions or results, conversion value, and actual versus average target CPA or target ROAS. Moving down to channel level is useful only when the goal definition and measurement are sound. A campaign may meet its objective even when one channel appears weaker in isolation; conversely, an attractive channel value cannot rescue an unsuitable conversion goal for the campaign as a whole.
Next, read the Channels-to-Goals view. It connects channels with the selected conversion goals and gives a quick orientation to volume and measured contribution. Treat it like a map, not a calculation instruction. Large nodes or visible connections indicate measured activity, not priority for the next unit of budget. Also check whether segmentation by ads using product data or ads using video changes what the view appears to say.
Only in the third step should you open the channel distribution table. This is where status, interactions, cost, conversions, value and efficiency metrics support a defensible diagnosis. Segment deliberately by conversion action or ad event type rather than expanding every dimension at once. That keeps it possible to see whether a deviation comes from a different goal, a video interaction, product data or a genuine change over time.

Define the goal, period and comparison before analysing
An analysis contract prevents unfair comparisons
Before looking at the first channel metric, write down the campaign's business assignment: purchase, qualified enquiry, appointment, store visit or another economically defined action. Then record the primary conversion action, its value logic, the attribution model in use and the typical period between the ad interaction and the conversion. Secondary micro-actions may remain visible, but they must not quietly be interpreted as equivalent business outcomes.
Google's documentation on conversion delay in Google Ads explains why the most recent days are provisional: delayed conversions are reported after their original interaction date. As a result, current CPA can initially look too high and ROAS too low. There is no universal maturity period. An online purchase, a B2B lead and a later imported sale have different delays.
Define an analysis window and an immediately preceding control window of equal length. As far as possible, both should contain comparable weekdays, seasonal conditions and campaign states. Mark budget, goal, bidding, asset, feed, landing-page and tracking changes with their dates. If a material change falls inside a window, do not explain it away; record it as a methodological limitation in the findings sheet.
For B2B, the platform conversion is rarely the final outcome. Add at least lead status, qualification rate, pipeline value and—where imported reliably—an offline conversion or realised revenue. A channel with a small number of valuable enquiries can matter more commercially than a channel producing many forms with no sales relevance. That quality is created outside the channel report and must be connected deliberately.
Read metrics correctly: contribution, efficiency and value
Status before volume, volume before efficiency
Read every channel row in a fixed sequence: eligibility and diagnostics first, reach or interactions next, followed by cost, attributed conversions or results, value, efficiency and the trend over time. This order prevents a technically restricted channel from being judged on CPA alone, or a tiny sample from being presented as robust performance. Also record whether the value describes a click, interaction or conversion event.
Google's guidance on cost and billing events in Performance Max explains the different mechanisms between channels. Search, Shopping, Display, Gmail and YouTube do not necessarily share the same interaction or billing logic. Interactions combine several types of action and are not simply another word for clicks. A blanket CPC comparison across every channel can therefore force unlike user behaviours into an artificial equivalence.
Average CPA and ROAS describe a ratio during the selected window. They do not automatically identify which next auction will create the greatest incremental value. Read them together with volume, goal, budget status, conversion maturity and the campaign's total outcome. When conversions are scarce, document uncertainty instead of manufacturing an apparently exact ranking.

Conversions or results: the goal system decides
Separate optimisation goals from all primary results
Conversions and results are not necessarily identical in the channel report. Conversions refer to actions for which the campaign being viewed is optimised. Results can include primary actions from all relevant account goals, even when the campaign does not use them as optimisation goals. The same distinction applies to conversion value and results value. Check column names, campaign goals and segmentation before treating a difference as an error.
A defensible analysis therefore starts with a sound measurement architecture. Record only conversion actions whose technical trigger and commercial meaning have been verified as core goals in the channel findings sheet. A page view or arbitrary button click must not impersonate a qualified lead.
Every conversion action uses its configured attribution model. The same customer journey may therefore contain several touchpoints while the report assigns contribution according to that rule. A channel name does not automatically mean last click, much less sole cause. Treat platform attribution, actual sales quality and possible incremental effect as three separate analytical layers.
For long sales cycles, organisations should ideally import later quality stages using stable identifiers and defensible values. Until those data have matured, mark the channel assessment as provisional in the findings sheet. Avoid translating a fluctuating early lead count into daily bidding or asset changes; otherwise the system is steered towards measurement noise rather than business success.
Define Search, Display, YouTube and other channels correctly
One channel can contain several ad formats
In its official directory of Performance Max channels, Google defines the surfaces Google Search, Search partners, Google Display Network, YouTube, Discover, Gmail and Maps. A channel describes the surface on which an ad served, not its creative format. YouTube can therefore contain video, text, image or product-data ads. An image ad on YouTube does not become Display merely because it uses an image.
In this reporting logic, the Google Display Network excludes YouTube and Gmail because both appear as separate channels. Maps can also include Waze. YouTube Search belongs to the YouTube row, not Google Search or Search partners. These definitions matter more for interpretation than familiar campaign labels from older reports.
Shopping is not a separate channel row. Depending on the surface, product ads can appear under Search, Search partners, YouTube, Maps or Display. Looking for a row called Shopping and treating its absence as a tracking fault is the wrong diagnostic question. Instead, use the Ads using product data segment and document which surfaces and formats the segment currently covers.
Assign every observation first to the delivery surface and then to the segment or ad format. Otherwise images, video and product data are incorrectly treated as independent channels.
Segment product data and video without confusing the concepts
Segments explain formats; they do not create extra channels
The Ads using product data segment shows product-data delivery from Merchant Center, including Shopping formats on Search, YouTube Search, Maps and Search partners, as well as dynamic remarketing on the Display Network. At the current documented stage, not every feed-based format on Gmail, YouTube and Discover is fully included in this segment definition. Do not claim that the segment provides a complete record of every contact involving a product feed.
For video, the ad event type also matters. Google's explanation of engaged-view conversions shows that a person can convert without clicking after watching enough of a video, and that conversion may be attributed within the applicable window. The thresholds vary by format. Segment by ad event type so that click-through and engaged-view conversions are not blended into an imagined measure of click performance.
A strong YouTube row may therefore be driven by clicks, views, swipes, product formats or later conversions after an engaged view. That is neither automatically positive nor inherently suspicious. Check the goal, value, format, event type, conversion delay and CRM quality. For diagnosis, it is enough initially to identify which mechanism carries the figure; a complete video or feed optimisation belongs in a separate audit.
Evaluate status and diagnostics before performance
Technical constraints first, metrics second
Google's official troubleshooting guide for the PMax channel report separates overall performance, channel contribution and technical restriction. Statuses such as Not eligible, Eligible (Limited), Eligible and Missing required assets indicate whether a channel can serve to its full potential. Open the detailed diagnostics rather than copying only the coloured label.
Common limitations include disapproved or restricted asset groups, Merchant Center and product problems, missing channel-specific images, videos or location assets, an unsuitable final URL, and budget or bidding targets. Record the exact message, affected asset group, time and proposed correction. A broad statement such as YouTube does not work is not a testable finding.
If a channel spends nothing and diagnostics show no fault, Performance Max may currently predict better economic opportunities in other auctions. Zero spend alone is therefore not evidence of a defect. Check the campaign goal, data quality, asset coverage, demand and restrictions. Do not change the budget, target, assets and signals all at once merely to force a visible channel row.
Conversely, an Eligible status does not prove adequate business performance. It means that serving is fundamentally possible. Only mature conversions, value, quality and the campaign's overall outcome show whether the channel contribution is plausible in context. Status is the entrance to the diagnosis, not a seal of quality.
Channel performance over time: a real shift or daily noise?
The two-window method for defensible comparisons
Google's guide to channel performance over time allows impressions, clicks, interactions, cost or conversions to be viewed as a time series. A changing mix may coincide with new assets, demand, competition, or changes to goals and bidding. Temporal coincidence is a clue for the next check, but it is not proof that the change caused the shift.
Compare an analysis window with a control window of equal length. Exclude immature edge days according to the typical conversion delay, or label them clearly. Use the same weekdays where possible and account for public holidays, promotions, product availability, sales coverage and seasonal demand. With small data volumes, a longer window is often more honest than a large percentage change built on only a few events.
Place important changes alongside the series as markers: a new video, new product group, changed primary conversion, target CPA or target ROAS, budget, location, URL, consent configuration or landing page. Then separate the observation from the hypothesis. YouTube's cost share increased after the new video is an observation. The video unlocked additional qualified demand is a hypothesis that value, event type and CRM quality must support.
After material changes, the campaign needs time to stabilise. Google documents give different indications depending on context; none creates one guaranteed waiting period. Review learning status, conversion cycle and data volume. A documented review date prevents both daily interference and indefinite waiting.

A fillable evidence record instead of a channel ranking
Before the table, copy a header block containing account, campaign ID, business goal, primary conversion, value logic, attribution model, typical conversion delay, analysis window, control window and latest material change. Add the currency, time zone and responsible person. Without this context, an individual channel value cannot be reproduced later.
Create exactly one row for every channel that requires investigation. Status and segment describe the technical situation. Cost and goal contribution include absolute figures and relevant shares, not only percentage changes. In Findings and counter-evidence, write the observed deviation first and then at least one fact that could weaken a premature explanation. That may be a small sample, conversion delay, EVC share, seasonality or CRM quality.
The decision must be Fix, Add, Test or Observe. Every action needs an owner, a review date and a commercial success criterion. The sheet is therefore both an analysis template and a change record. It prevents the same anomaly from being reinterpreted in every meeting or a decision from being forgotten without a later check.

The findings sheet requires enough mature data for the specific decision, but not an invented threshold such as always 30 conversions. Volume, variation in value and the business cycle determine uncertainty.
Turn an unusual channel value into a testable hypothesis
Keep the finding, countercheck and action separate
An average value does not tell the whole auction story. Google's explanation of marginal ROI in Performance Max distinguishes the average return of a historical segment from the expected incremental return of the next opportunity. A channel with a lower average ROAS may still offer the better additional opportunity in the next auction. Evaluate the campaign's total outcome first.
State an observation without assigning a cause: Display cost rose from X to Y during the analysis window while mature qualified leads remained stable. Then collect alternatives: changing demand, new assets, a different attribution window, a tracking change, fewer Search opportunities or seasonal reach. At least one piece of counter-evidence belongs in the findings sheet before an action is selected.
A good hypothesis links a mechanism, an expected measurable signal and a date. For example: if missing square images restrict Discover, adding them should improve status after approval; commercial impact will be evaluated only after a mature window. Status improvement and business performance are two separate criteria. The table offers typical starting points, not automatic prescriptions.

Verify channel findings with asset, placement and search reports
Each supporting report answers only its own question
The asset metrics for Performance Max include conversions, value, impressions, clicks and cost, as well as network segmentation. Do not add these figures into a campaign total: several assets can appear in the same ad and receive the same impression. Asset CPA or ROAS is directional evidence within combinations, not proof of an isolated effect from one image or line of copy.
The Performance Max placement report is primarily intended for brand and environment checks. It does not cover Search, can aggregate Google-owned properties and does not represent every PMax delivery as an individual website or video row. Google explicitly advises against using it for performance evaluation. Use it for recurring brand-safety patterns, not as a substitute for channel distribution.
The full Search terms report for Performance Max shows specific queries, landing pages and ad formats where reporting requirements are met. It helps put text and Shopping delivery in context and review exclusions. It does not explain total PMax performance, however, and this article should not pre-empt a detailed Search Themes optimisation workflow.
In addition, Search terms insights group search interests into categories and subcategories, including queries hidden for privacy reasons. Category names are generated by the system and are not always literal search terms. Small discrepancies from the Search terms report can arise because the reports process data differently. Record exactly which report supports a finding.
Derive actions without inventing channel budgets
Fix, add, test or observe
Suitable prerequisites can increase a channel's potential, but higher investment is not guaranteed. A fixed budget share cannot be assigned to Search, YouTube or Display within one Performance Max campaign. Anyone demanding 40 percent for YouTube is describing a control that PMax does not provide.
Fix measurement and eligibility faults first: a broken conversion action, disapproved products, missing required assets, a policy issue or an incorrect URL. Then add high-quality channel-appropriate assets, product data, location assets or first-party signals when the finding identifies a specific gap. Search Themes can be one possible Search signal, but their selection and assessment belong in a separate guide.
Testing means changing one documented variable, not rebuilding the account simultaneously. Define the hypothesis, expected signal, guardrail metric and review date. When the technical setup is sound but data are immature or sparse, Observe is an active decision. Record which new information would change that decision. This makes patience testable rather than arbitrary.
Evaluate every action at campaign and business level. An improved channel status is a technical success; more qualified leads or additional contribution margin is a commercial success. The two can coincide, but they are not identical. PMax remains responsible for campaign-wide goal achievement, not for cosmetically equal distribution across seven rows.

Quick conclusions and their professional correction
Misinterpretations usually arise when a visible number pushes an invisible prerequisite out of view. Keep the following counter-rules beside the report. None of them means accepting poor outcomes. Their purpose is to make sure that a change addresses the actual cause instead of damaging another component that is working.
Do not switch off automatically: first check data maturity, goal mix, value, volume and the marginal opportunity.
Do not assume a fault: inspect status and prerequisites; other auctions may currently be more profitable.
Shopping is not a separate channel; analyse product-data ads through the appropriate segment.
Separate format from surface: an image shown on YouTube remains assigned to the YouTube channel.
Conversion delay makes current CPA and ROAS provisional; use mature comparison windows.
Historical averages are not the marginal return of the next auction opportunity.
Without CRM or offline data, the channel report knows neither qualification nor the realised order value.
An observed cost share is the outcome of automated delivery during the period. It is neither a recommended media plan nor a directly configurable quota for the future.
A defensible 30-day routine for SMEs and B2B teams
15 minutes weekly, 45 minutes monthly
Each week, inspect only the red and amber signals: new status restrictions, policy or feed errors, missing assets, broken goals, unusual cost movements and account changes. Document observations, but do not make final judgements from immature conversions. One short scheduled review is more effective than reacting daily to every fluctuation.
Each month, complete the PMax channel findings sheet using two comparable windows. Connect platform metrics with qualified leads, orders, revenue or margin. Select no more than one priority hypothesis for each campaign and assign an owner. Each quarter, also check whether the main conversions, values, attribution logic and business objective still agree.
When measurement, channel findings and account structure do not form a plausible whole, a systematic connection between marketing KPIs, GA4, CRM and revenue helps separate a technical defect, a measurement limitation and a genuine performance question. This commercial interpretation does not replace the ongoing log: corrections must return to the findings sheet with a date, expectation and control window.
